What is GEO?

GEO means generative engine optimization. The term entered the world through a research paper, not a marketing webinar: “GEO: Generative Engine Optimization”, posted to arXiv in November 2023 by researchers from Princeton, Georgia Tech, the Allen Institute for AI and IIT Delhi. Their definition still holds. GEO is the set of practices that make a source easier for a generative engine to retrieve, trust and cite when it composes an answer. That is the job.

The paper’s headline result deserves its own sentence: GEO methods lifted how often content appeared in generative engine answers by up to 40%. The tactics that worked were refreshingly unglamorous. Adding citations, quotations and statistics drove the biggest gains, with quotation-heavy content gaining roughly 37-41% visibility and statistics adding 22-30% on some queries. The machine prefers sources that look like sources. Read that twice.

The market has since voted, at least in principle. Omnibound sized the US generative engine optimization market at roughly $365.4 million for 2026, compounding near 42.9% a year (May 2026 estimate), yet Digital Applied’s January 2026 survey found 47% of brands have no GEO strategy whatsoever. Real spend on one side, no plan at half the field: that combination is why this post exists.

A definition by subtraction also helps. GEO is not a plugin, not a schema flavor, and not a paid placement inside anyone’s model. It is also not a rebrand of SEO invented by agencies with empty calendars; the arithmetic behind it comes from an actual paper with methods, measurements and stated limits. What GEO adds to the work you already do is a second audience: the retrieval system that decides, before any human reads you, whether your page is worth quoting.

GEO and SEO are not rivals; they are two layers of the same visibility work. SEO earns the crawl, the index and the traditional ranking. Where the layers agree

Still, what stays identical matters just as much. Crawlers still need clean pages, entities still need consistent naming, and thin content still loses in both layers. Search Engine Land’s March 27, 2026 analysis found that large language models cite Reddit, Wikipedia and YouTube heavily because those sites cover a million topics. A niche site with genuine topical depth can still beat the giants on specific queries. Depth wins either way. So does consistency.

One nuance keeps confusing teams, so name it now. AI Overviews sit between the two layers: they retrieve like a generative engine but appear on the classic results page, which means a page can lose the click and still win the citation. That is not a consolation prize. A brand named inside an overview gets the exposure the blue link used to buy, and Pew’s data shows the summary is where most of the attention goes once it appears.

Why GEO matters now: the click data

Pew Research Center’s July 22, 2025 study (900 US adults, March 2025 browsing data) put hard numbers on the shift. Users clicked a traditional result in 8% of visits where an AI summary appeared, versus 15% without one. Only 1% clicked a link inside the summary itself, and roughly 18% of Google searches that month produced an AI summary at all.

The trend has since steepened. Ahrefs measured a 34.5% drop in click-through rate for the top organic result in April 2025; follow-up data reported by Businesswire (May 2026) and Medianama (February 6, 2026) put the loss near 58% by early 2026. SparkToro and Datos’ clickstream panel tells the same story from another angle: 360 of every 1,000 US Google searches reached the open web in 2024, and by June 2026 it was 276, with 68% of searches ending without any click.

Gartner saw this coming in February 2024, predicting a 25% fall in traditional search volume by 2026 as chatbots absorbed queries. The prediction is landing close enough to schedule. Nobody clicked. Somebody still got the sale, and increasingly it was the brand the engine chose to cite.

The engines are not replacing your audience. They are standing between your audience and your website, quoting whoever prepared best.

The audience behind the shift

Scale is the other reason the timing matters. Google AI Overviews launched on May 14, 2024 and expanded to more than 100 countries by that October, while AI Mode reached US users in March 2025 and gained Gemini 2.5 Pro and Deep Search that July (TechRepublic).

The Gemini app itself passed roughly 750 million monthly users by late 2025 per Sqmagazine’s tracking. ChatGPT reported 800 million weekly users in October 2025 (Sam Altman, DevDay), and Perplexity handled 780 million queries in May 2025 alone. The citation layer now has an audience that used to belong only to search. That is new.

How generative engines pick their sources

Under the hood, most generative engines run retrieval-augmented generation, RAG for short. A retrieval step selects a handful of candidate sources before the model writes anything. In other words, the machine asks three questions of every page: does this match the question, does it tell me something I did not already know, and am I certain about who is speaking.

Citation share, meanwhile, is a moving target. Profound’s June 2025 study found Wikipedia was ChatGPT’s most-cited source at 7.8% of citations. Three months of Semrush tracking published in November 2025 found Reddit’s and Wikipedia’s citation share had dropped from earlier 2025 measurements. The lesson is not “chase Reddit”. The steady part, though, is what engines reward: passages that answer cleanly, sources that agree with each other, and entities they can resolve without guessing. Clarity, consensus, quotability. So for a small business, those three signals translate into unglamorous homework. One name spelled identically everywhere. Facts stated once, stated clearly, and repeated consistently by other sites. Answers written so a machine can lift them whole. None of it is exotic. Most of it is the site hygiene your developer keeps requesting and your content calendar keeps postponing, now with a retrieval system grading it.

Nine GEO tactics that actually move the needle

None of these require a replatform, a new budget line, or even a meeting with your web agency, which is why we recommend starting them before anyone asks for a strategy deck. Most are editorial habits with a measurement loop attached. The first three come straight from the 2023 arXiv study’s tested methods. Work them in order.

  7. Keep structured data tidy. Schema markup will not conjure a citation by itself, but it helps engines resolve what your page and your business actually are. Treat it as table stakes.

Notice what is missing from that list: keyword-density tricks, link schemes, and any tool promising guaranteed ChatGPT placement. The measured levers are editorial, which is annoying and wonderful at once: annoying because there is nothing to buy, wonderful because the work is available to anyone willing to do it. No hacks. How to measure GEO progress

First, start with a prompt panel, which costs a spreadsheet and thirty minutes a week. Write 10-20 questions a real buyer would ask, run them across ChatGPT, Perplexity and Google AI Overviews, and record whether you are named, linked or absent. Same prompts, same weekday, so the trend means something. Start small. Start this week.

Then add three numbers. First, referral sessions from AI surfaces, which arrive in volumes too small to notice on a dashboard built for search and in intent high enough that your sales team notices within days. Second, branded search volume, the cleanest zero-click proxy you own. Third, your share of mentions versus two or three competitors inside the panel. None of these is perfect. Together they beat the single vanity metric every “AI visibility” vendor will happily sell you. Skip the vendor call.

So set expectations in weeks, not days. The arXiv uplifts were measured on visibility inside answers, not on revenue, and Semrush’s tracking showed citation pools reshuffling within a single quarter. Treat month one as the baseline. Judge the program at the end of month three. Not before.

The loop in action

For example, here is the loop’s shape in a composite drawn from an engagement pattern we see often. A six-person D2C brand ran a fifteen-question panel across the three surfaces in week one and found itself named in two answers, both on ChatGPT, both without a link.

By week eight, after entity cleanup and eleven statistics added to product pages, the panel showed nine mentions, six with links, and AI-referrer sessions had grown from a rounding error into a steady trickle of high-intent visits that the sales team started mentioning in Monday meetings without anyone telling them to. Nothing exotic happened. The loop ran weekly, and the loop was the trick.

The first mistake is chasing last quarter’s citation leaderboard, stuffing forum threads or mass-editing wiki pages because those sources showed up in some study. The pools move. Resist the reflex. The second is treating GEO as a separate silo with its own team and its own dashboard, which usually produces a second mediocre content program instead of one better one.

The third mistake is writing for the machine until humans bounce. Content engineered into a wiki dump may quote well and still convert nobody. Conversion is the point. Everything else is trivia. Then there is the fourth: buying certainty. No vendor can guarantee placement inside an engine they do not operate. Ask for methodology. Skepticism is the correct posture here, as everywhere else in marketing.

The fifth mistake is measuring with the wrong instruments, refreshing rank trackers and waiting for a sessions line to move.
